Key takeaways

The quarter improved before the renovation cycle did

Home Depot's second-quarter result is stronger than the headline skeptics expected, but the evidence still describes an uneven recovery.

  • Sales growth outran the core demand signalTotal sales rose 5.7%, while comparable sales increased 1.7%. Acquisitions and network expansion matter to the gap.
  • Price and mix did more work than trafficComparable average ticket rose 2.8%, but comparable transactions fell 1.0%. That is not yet a broad customer return.
  • Pro demand and delivery speed are the cleaner upsidePro outperformed DIY, big-ticket transactions improved and faster fulfillment is giving the company more ways to win complex purchases.

Home Depot reported a second quarter that exceeded its own expectations on 18 August 2026. Sales reached $47.9 billion, up 5.7% year over year, and adjusted diluted earnings per share increased to $4.92. The company also reaffirmed its full-year guidance.

That combination sounds like a clean consumer recovery. It is not. The more useful reading separates reported growth from comparable demand, and then separates higher spending per visit from the number of visits. The resulting picture is constructive for Home Depot's execution, but still cautious on the U.S. housing and renovation cycle.

Quarter tape · Q2 FY2026

Three lenses turn one sales headline into an investable signal

Reported company

+5.7%

Total sales growth includes a wider enterprise.

Comparable base

+1.7%

The existing selling base grew more slowly.

Customer traffic

−1.0%

Comparable transactions still moved backward.

The tape is deliberately asymmetrical. The widest number is not automatically the strongest evidence of organic household demand.

The sales beat is real but not uniform

The release shows why the distinction matters. Comparable sales increased 1.7%, U.S. comparable sales increased 1.3%, and customer transactions across the company declined 0.8%. On the comparable basis used in the earnings call, transactions fell 1.0% while average ticket rose 2.8%.

In other words, existing customers spent more per comparable visit, but there were fewer comparable visits. Management said demand was broad across the business, with 13 of 16 merchandising departments posting positive comps, yet it also described the activity as smaller repair and maintenance projects and said larger discretionary projects remained under pressure.

The quarter moved through a narrower path than the headline suggests. Price, Pro demand and faster fulfillment improved before broad transaction growth returned.

There is an important counterweight. Big-ticket comparable transactions above $1,000 increased 2.4%. That does not contradict pressure on large discretionary remodels: portable power and patio can lift the measure without signaling a full kitchen-and-bath cycle. It does show that the customer is not uniformly retreating.

The Pro network is becoming more than an acquisition story

Pro customers posted positive comps and outperformed DIY. Home Depot is using SRS, GMS, QuoteCenter, a broader catalog and specialized delivery to deepen that relationship. Management said 90% of stores had closed a sale through SRS during the previous 12 months, evidence that the acquired distribution capability is reaching the legacy store network.

This is strategically more useful than simply adding acquired revenue. A store associate can now keep a larger, more complex order inside the Home Depot family instead of sending the customer to an outside distributor. The annual cross-sell expectation of roughly $400 million remains a management target, not realized proof, but the operating bridge is visible.

Fulfillment route

Speed is turning the network into a conversion tool

−45%

U.S. lead time for big and bulky delivery over 18 months

55%

of stocked big and bulky deliveries now arrive within two days

+11%

online comparable sales in the quarter

These gains answer a different question from the earnings infographic. The financial data shows what customers bought; the route shows why the network may convert more of the orders already available. Faster delivery cannot create a housing cycle, but it can improve Home Depot's share of a constrained one.

The balance sheet paid for more optionality

For the first six months, net cash from operating activities increased to $11.4 billion from $9.0 billion. Capital expenditure was essentially flat at $1.7 billion, while acquisition payments rose to $1.3 billion from $233 million. Merchandise inventory ended the quarter at $26.8 billion, up from $24.8 billion a year earlier.

The cash result gives management room to integrate the wider Pro network. Inventory deserves more caution. Part of the increase follows a larger company and a more complex catalog, but investors should still ask whether sales, service levels and working-capital efficiency scale together. Growth that needs permanently heavier inventory carries a different return profile from growth produced by faster turns.

Signature module · Renovation demand blueprint

Open the rooms that would turn a good quarter into a cycle

A true renovation recovery has to occupy the whole floor plan. Click each room to see what the next results need to establish.

Repair bench

Current evidence: smaller repair and maintenance projects support broad category comps. Cycle proof requires strength to persist without relying only on necessity purchases.

Front door traffic

Current evidence: comparable transactions fell 1.0%. Recovery proof begins when visits and units turn positive without ticket growth doing all the work.

Contractor loading bay

Current evidence: Pro outperformed DIY and the expanded catalog is reaching stores. Proof requires cross-sell, delivery reliability and organic SRS growth to convert into durable wallet share.

Finished project

Current evidence: big-ticket transactions improved, but larger discretionary remodels remain pressured. A cycle needs sustained large-project demand, not one favorable category mix.

The blueprint is intentionally stricter than a single-quarter beat. Home Depot can execute well before mortgage turnover and housing affordability normalize. That makes the stock case partly an operating-share thesis and partly a macro timing thesis; the two should not be collapsed into one number.

What would strengthen or weaken the investment case

Thesis strengthens

Traffic joins ticket and Pro keeps compounding

Comparable transactions turn positive, large projects broaden, Pro continues to outgrow DIY and cash conversion holds while the acquired network scales.

OR

Thesis weakens

The headline grows while the base stays narrow

Traffic remains negative, inventory rises faster than organic demand, acquisition growth masks weak comps or delivery investment fails to produce better conversion.

This framework differs from the manufacturing conversion test in our TSMC 2 nm analysis. TSMC must turn a new production node into margin and cash. Home Depot must turn a broader distribution network into more projects without mistaking higher ticket for a recovered customer cycle.

The balanced conclusion is therefore narrower than either shortcut. Home Depot produced a strong quarter, its Pro strategy is gaining operational substance and faster fulfillment is helping conversion. Yet the transaction line still says the broad household renovation cycle has not fully arrived. The next useful signal is not another sales beat by itself; it is traffic joining ticket.

Questions about Home Depot's second quarter

Did Home Depot beat expectations in Q2 FY2026?

Management said the quarter exceeded its expectations. Sales rose 5.7% to $47.9 billion, adjusted diluted EPS increased to $4.92 and the company reaffirmed fiscal 2026 guidance.

Why did sales grow while transactions declined?

Total sales include a wider company, while comparable average ticket rose 2.8%. Comparable transactions fell 1.0%, so price, mix and enterprise expansion did more work than visit growth.

Is the large-project renovation cycle back?

Not clearly. Big-ticket transactions improved, but management still described larger discretionary projects as pressured. A broader recovery would include positive traffic and sustained strength across complex remodels.

What is the most useful next-quarter metric?

Comparable transactions are the cleanest next checkpoint. A positive turn alongside stable ticket, Pro strength and healthy cash conversion would make the recovery more balanced.
